Built around the revised July 2026 PMP exam

PMI launched the revised PMP exam in July 2026. The exam remains 180 questions in 240 minutes, but the domain balance changed substantially: People 33%, Process 41% and Business Environment 26%. PMI also describes a stronger emphasis on outcomes, value, adaptive real-world decisions, AI, sustainability and stakeholder engagement.

That makes rote recall an increasingly weak preparation strategy. The exam asks you to interpret what is happening, identify the most important constraint or outcome, and choose what the project professional should do next. PM CertiPrep's current PMP bank is organized around the three domains and uses predictive, adaptive and hybrid contexts.

Official exam snapshot
  • 180 questions total
  • 240 minutes
  • People: 33%
  • Process: 41%
  • Business Environment: 26%
  • PMI says approximately 40% predictive and 60% adaptive/agile + hybrid across the exam

What a useful PMP practice question should test

A high-value PMP question is not difficult because it hides obscure vocabulary. It is difficult because several answers are plausible and you must identify the action that best protects value, stakeholder alignment, delivery flow and governance. The strongest practice therefore varies the delivery approach and forces you to distinguish between immediate action, investigation, facilitation, escalation and formal change.

The 2026 exam's larger Business Environment weighting also means that strategic alignment, external changes, sustainability, compliance, organizational change and value realization deserve more attention than many older PMP banks gave them.

A 2026 PMP preparation strategy

First, learn the revised domain weighting and the types of decisions each domain contains. Second, use short mixed sets to expose reasoning gaps. Third, drill weak tasks until you can explain the underlying principle without looking at the options. Finally, take full timed mocks and review every uncertain answer.

Do not use memorized answer patterns such as “never escalate” or “always meet first.” PMP scenarios are contextual. The best response depends on urgency, authority, stakeholder impact, governance and whether the team has enough information to act responsibly.

Question 1. A municipal authority has approved a predictive project to modernize its permit service. During planning, department directors describe success differently: one expects shorter processing time, another expects fewer compliance errors, and a third expects lower operating cost. The charter contains all three benefits but does not show their relative importance. What should the project manager do first?

  1. AAsk the sponsor to select one benefit and remove the others from the charter.
  2. BFacilitate a workshop to align stakeholders on the intended outcomes, trade-offs, and measurable success criteria.
  3. CDevelop the schedule baseline and let performance data reveal which benefit matters most, without delay.
  4. DRecord the conflicting expectations as risks and proceed using the approved scope statement, for now.
Show answer and explanation
Correct answer: B

Option 2 is best because a common vision requires explicit agreement on outcomes and how success will be judged before detailed delivery decisions are made. Option 1 transfers the problem without building shared understanding. Option 3 delays an essential alignment decision and may optimize the wrong outcome. Option 4 documents uncertainty but does not resolve it.

Focus: Develop a common vision

PeopleHard

Question 2. On a hybrid construction technology project, the safety lead wants additional field testing before deployment, while the delivery lead argues that testing will miss a regulatory milestone. Their meetings have become personal, and each is selectively presenting data. The sponsor tells the project manager to "make the conflict disappear." What should the project manager do first?

  1. ASeparate positions from interests, examine the safety and schedule evidence, and facilitate a resolution based on shared objectives and agreed decision criteria.
  2. BChoose the safety lead's position because regulatory and safety concerns always override schedule objectives, then revisit it at the next status review.
  3. CEscalate both individuals for breaching professional conduct before discussing the technical issue, then review the outcome with affected stakeholders at the next checkpoint.
  4. DSplit the remaining contingency reserve between additional testing and schedule acceleration, then monitor the impact against agreed objectives before further adjustment.
Show answer and explanation
Correct answer: A

Option 1 addresses both the deteriorating interaction and the substantive trade-off using facts and common goals. Option 2 assumes the answer without analyzing the specific context. Option 3 may be needed for serious misconduct, but immediate escalation can harden positions. Option 4 commits resources before the cause and appropriate response are understood.

Focus: Manage conflicts

PeopleHard

Question 3. A predictive pharmaceutical project adds a team of experienced engineers who have not previously worked under the company's validation rules. The sponsor wants the project manager to closely direct all of their work, while the engineers expect professional autonomy. Which leadership approach is most appropriate?

  1. ADelegate all decisions because experienced specialists perform best without oversight, while monitoring the result against agreed objectives.
  2. BUse a directive style for the full project because regulatory work requires central control.
  3. CClarify nonnegotiable validation expectations, provide access to expertise, and empower the engineers within defined decision boundaries.
  4. DAsk the sponsor to approve each engineering decision until the team demonstrates compliance, at this stage.
Show answer and explanation
Correct answer: C

Option 3 applies situational leadership: direction is focused on unfamiliar compliance constraints while autonomy is retained for experienced work. Option 1 ignores a real capability gap. Option 2 overcontrols areas where the team is competent. Option 4 creates a bottleneck and assigns technical management to the sponsor.

Focus: Lead the project team

PeopleHard

Question 4. A hybrid renewable-energy project receives preliminary approval to add a battery facility. The project manager learns that a nearby community association, an emergency-response agency, and an insurer were not included in the stakeholder register. Design work can continue, but later objections could change the site plan. What should the project manager do next?

  1. AContinue design and add the groups only after the formal change is approved, with no change to the current scope.
  2. BAsk the sponsor to communicate with all three groups because they are external stakeholders, for the current phase.
  3. CIdentify and analyze the stakeholders now, then tailor early engagement according to their interests, influence, and information needs.
  4. DSend the current design package to all three groups and request written acceptance, while continuing under the approved approach.
Show answer and explanation
Correct answer: C

Option 3 recognizes stakeholders early and plans proportionate engagement before decisions become costly. Option 1 creates avoidable late risk. Option 2 assigns all engagement to the sponsor without analyzing appropriate roles. Option 4 treats identical document distribution as engagement and asks for premature acceptance.

Focus: Engage stakeholders

PeopleVery Hard

Question 5. A hybrid global payroll project must launch in six countries. The corporate sponsor expects one common process, local finance leaders expect country-specific controls, and employee representatives expect no temporary reduction in service. Analysis shows that some legal differences are mandatory and that parallel operation everywhere would exceed the approved budget. What should the project manager do?

  1. AAdopt the corporate process and treat local deviations as post-launch improvements, then revisit it at the next steering meeting.
  2. BLet each country design its own solution within the overall completion date, before the next steering meeting.
  3. CRecommend parallel operation in all countries and request additional funding after plans are approved, while continuing under the current plan.
  4. DCategorize the expectations and constraints, facilitate explicit trade-offs, and obtain a governed decision on a value-aligned rollout model.
Show answer and explanation
Correct answer: D

Option 4 distinguishes mandatory, strategic, and preference-based expectations and creates an authorized decision on unavoidable trade-offs. Option 1 risks noncompliance and resistance. Option 2 undermines integration and strategic consistency. Option 3 assumes funding and a solution before alignment.

Focus: Align stakeholder expectations

PeopleModerate

Question 6. After an adaptive team releases a self-service feature, completion time improves but customer satisfaction falls. Interviews show that users expected the feature to retain access to live assistance, which was removed to meet the cost objective. The product owner says the acceptance criteria were met. What should the project manager do next?

  1. AReview the expectation and outcome evidence with customers and decision makers, then reprioritize or adapt the solution based on the agreed value trade-off.
  2. BClose the feedback item because the increment satisfied approved acceptance criteria, then review the action with affected stakeholders at the next status review.
  3. CRestore live assistance immediately and inform finance that the cost target was unrealistic, then review the action with affected stakeholders at the next checkpoint.
  4. DAdd customer satisfaction as a metric for the next release without changing the backlog, and document the result in the project records.
Show answer and explanation
Correct answer: A

Option 1 evaluates whether the delivered outcome matches current customer expectations and enables a transparent value decision. Option 2 equates specification compliance with success. Option 3 commits to a solution before comparing options and authority. Option 4 measures the problem later but does not respond to current evidence.

Focus: Manage stakeholder expectations

PeopleModerate

Question 7. An adaptive team relies on one engineer to deploy releases and restore service. The engineer has documented commands, but other team members cannot diagnose failures without help. A major release is planned before the engineer's extended leave. What should the project manager encourage first?

  1. APostpone the release until the engineer returns, and review it at the next status review.
  2. BUse pairing, supervised practice, and recovery simulations so others can apply and validate the critical knowledge.
  3. CHire a contractor to remain on call during the leave, while continuing under the existing approach.
  4. DAsk the engineer to expand the written procedure before departure, while continuing under the agreed approach.
Show answer and explanation
Correct answer: B

Option 2 transfers both explicit and tacit knowledge and verifies that the team can act independently. Option 1 avoids rather than reduces the dependency. Option 3 substitutes another dependency. Option 4 improves documentation but does not demonstrate operational competence.

Focus: Help ensure knowledge transfer

ProcessModerate

Question 8. A company is initiating a project to replace a stable payroll engine while experimenting with a new employee self-service experience. Payroll rules are well understood and heavily regulated, but interface needs are uncertain and require frequent user feedback. What development approach should the project manager recommend?

  1. AFully predictive, because regulatory components determine the approach for the entire project, then review the result with key stakeholders at the next review.
  2. BFully adaptive, because uncertain user experience is the primary source of customer value, then revisit it at the next scheduled checkpoint.
  3. CA hybrid approach with controlled predictive delivery for the payroll engine and iterative development with integration governance for the experience layer.
  4. DTwo independent projects with no shared delivery plan so each team can optimize its approach, while monitoring the impact against existing measures.
Show answer and explanation
Correct answer: C

Option 3 tailors the approach to different uncertainty and compliance profiles while explicitly managing integration. Option 1 unnecessarily constrains discovery work. Option 2 may weaken appropriate controls for stable regulated components. Option 4 separates interdependent outcomes and creates unmanaged dependencies.

Focus: Develop an integrated project management plan and plan delivery

ProcessModerate

Question 9. An adaptive team is told to "improve customer onboarding." Stakeholders submit feature ideas, but there is no agreed user segment, outcome measure, or boundary between onboarding and ongoing support. The product owner wants the team to start with the highest-voted feature. What should the project manager do first?

  1. ABegin the highest-voted feature and refine the product goal after receiving feedback, while continuing under the approved approach.
  2. BAsk the sponsor to provide a complete requirements specification, then monitor the outcome against current measures before further adjustment.
  3. CDivide the feature ideas into epics and estimate them before defining scope boundaries, using the approved process.
  4. DFacilitate agreement on the target users, desired outcomes, product boundaries, and initial scope, then structure the backlog accordingly.
Show answer and explanation
Correct answer: D

Option 4 provides a value-oriented scope frame while allowing iterative elaboration. Option 1 risks learning about the wrong problem. Option 2 imposes predictive completeness and removes collaborative discovery. Option 3 organizes unvalidated ideas without establishing what belongs in the product.

Focus: Develop and manage project scope

ProcessModerate

Question 10. A hybrid mobility project includes fixed infrastructure upgrades and an adaptive traveler application. The infrastructure team wants to complete all sites before any public release, while customer research shows that a limited corridor and basic application could reduce travel time within four months. What should the project manager recommend?

  1. AComplete all infrastructure first because partial service may create inconsistent customer expectations, within the existing baseline.
  2. BRelease the application without infrastructure changes to demonstrate visible progress, then confirm the decision during the next planned review.
  3. CEvaluate an integrated minimum corridor release that delivers measurable value and learning while preserving the broader architecture.
  4. DDivide funding equally between infrastructure and application work until both are complete, pending the next scheduled checkpoint.
Show answer and explanation
Correct answer: C

Option 3 looks for a coherent, incremental value slice across dependent components. Option 1 delays benefits and feedback. Option 2 may not create a usable outcome. Option 4 allocates cost rather than prioritizing delivery based on value and dependency logic.

Focus: Help ensure value-based delivery

ProcessModerate

Question 11. A predictive laboratory project has detailed activity estimates but assumes that specialized technicians will be available whenever scheduled. Functional managers warn that the same technicians support mandatory operations and two other projects. What should the project manager do next?

  1. ABaseline the schedule and address conflicts when assignments are confirmed, within the existing planning cycle.
  2. BAdd general labor to every specialized activity as backup, while continuing under the approved approach.
  3. CAsk the sponsor to reserve all technicians for the project duration, while retaining the existing scope.
  4. DDevelop a time-phased resource plan using actual availability, skill constraints, dependencies, and agreed allocation priorities.
Show answer and explanation
Correct answer: D

Option 4 converts effort estimates into a feasible resource plan and makes shared constraints explicit. Option 1 baselines an unsupported assumption. Option 2 does not replace specialized capability. Option 3 may be disproportionate and ignores operational obligations and portfolio priorities.

Focus: Plan and manage resources

ProcessVery Hard

Question 12. A hybrid medical-device project needs a supplier for regulated hardware with stable specifications and an analytics service whose requirements will evolve through trials. Procurement proposes one firm-fixed-price contract covering both components. The supplier adds a large contingency and restricts changes to analytics. What should the project manager recommend?

  1. AAccept the premium because one contract reduces administrative risk, then review the decision with affected stakeholders at the next governance review.
  2. BUse time and materials for the entire procurement so both components remain flexible, then confirm the decision during the next planned review.
  3. CTailor the sourcing and contract structure: outcome and control clarity for stable hardware, plus governed flexibility and incentives for uncertain analytics and integration.
  4. DDevelop all analytics internally and procure only the hardware, then review the outcome with relevant stakeholders at the next governance review.
Show answer and explanation
Correct answer: C

Option 3 allocates risk and flexibility according to component uncertainty while preserving integration and compliance. Option 1 pays for uncertainty and limits learning. Option 2 shifts too much stable-scope cost risk to the buyer. Option 4 assumes internal capability and may sacrifice value without make-or-buy analysis.

Focus: Plan and manage procurement

ProcessModerate

Question 13. An adaptive product has spent 55% of its annual budget after four of ten planned months. The team delivered several high-value capabilities early, but the remaining backlog contains uncertain integration work. The sponsor asks whether funding is sufficient. What should the project manager do?

  1. AReport that the project is over budget because time elapsed is only 40%, while monitoring the effect against current commitments.
  2. BReport that funding is sufficient because more than half of the intended value is already delivered, for the current phase.
  3. CForecast remaining cost using actual burn, capacity, backlog scenarios, integration uncertainty, and benefit priorities, then present options and confidence ranges.
  4. DReduce team size immediately so the remaining monthly spend matches the original average, while continuing under the approved scope.
Show answer and explanation
Correct answer: C

Option 3 produces a forward-looking financial assessment connected to remaining work and value. Option 1 uses a simplistic time-spend comparison. Option 2 confuses delivered benefit with affordable completion. Option 4 acts before understanding costs, dependencies, and the effect on value.

Focus: Plan and manage finance

ProcessModerate

Question 14. An adaptive team releases frequently, but stakeholders disagree at reviews about whether work is complete. Some expect accessibility testing and support documentation, while developers consider a feature done when automated functional tests pass. What should the project manager facilitate first?

  1. AAgree on quality and completion criteria with relevant stakeholders and embed them in the team's definition of done and review process.
  2. BLet the product owner decide completeness for each feature during the review, then review the action with relevant stakeholders at the next checkpoint.
  3. CAdd a separate quality iteration before every release, then review the result with affected stakeholders at the next governance review.
  4. DCount work as complete when the majority of stakeholders accept it, then monitor the impact against current objectives before further adjustment.
Show answer and explanation
Correct answer: A

Option 1 establishes shared, built-in quality expectations before more work is accepted inconsistently. Option 2 makes criteria variable and reactive. Option 3 delays quality rather than embedding it. Option 4 treats quality and compliance conditions as a popularity decision.

Focus: Plan and optimize quality of products/deliverables

Business EnvironmentVery Hard

Question 15. A predictive joint-venture project is governed by two parent organizations. One requires sponsor approval above a cost threshold; the other delegates equivalent decisions to a project board. A high-impact change falls between the thresholds, and each parent expects its own rule to prevail. The charter does not resolve precedence. What should the project manager do first?

  1. AApply the stricter rule because it creates greater oversight, with no change to the agreed scope.
  2. BFacilitate authorized agreement on joint decision rights, thresholds, quorum, escalation, and precedence before processing the change.
  3. CSplit the change into components below both thresholds, then confirm the outcome during the next planned review.
  4. DAsk the joint-venture legal entity to approve every change for the remainder of the project.
Show answer and explanation
Correct answer: B

Option 2 establishes governance that is coherent for the joint context and can be applied consistently. Option 1 assumes strictness equals authority. Option 3 circumvents controls. Option 4 may overcentralize all decisions before the governance parties define appropriate delegation.

Focus: Define and establish project governance

Business EnvironmentHard

Question 16. A predictive food-processing project is entering detailed design. Teams have identified building permits and product standards, but no one has assessed worker safety, cybersecurity for connected equipment, environmental discharge, accessibility, or supplier labor requirements. What should the project manager do first?

  1. ABuild a comprehensive compliance register by category, source, applicability, owner, evidence, timing, and consequence before finalizing relevant plans.
  2. BFocus on permits and product standards because they determine authorization to operate, while continuing under the approved plan.
  3. CAsk each contractor to manage all compliance affecting its work and report only violations, within the existing baseline.
  4. DAdd a general compliance contingency to cost and schedule baselines, and communicate the action through the established reporting channel.
Show answer and explanation
Correct answer: A

Option 1 systematically identifies and classifies obligations so they can shape scope, design, procurement, risk, and evidence. Option 2 leaves material exposure unexamined. Option 3 fragments accountability and misses cross-project obligations. Option 4 reserves capacity without defining what compliance requires.

Focus: Plan and manage project compliance

Business EnvironmentModerate

Question 17. On an adaptive product, the product owner adds a request that can fit within iteration capacity but changes a public privacy notice and a contractual service commitment. The product owner says no formal change is needed because the backlog is not baselined. What should the project manager do?

  1. AAccept the item because adaptive backlog authority includes reprioritization, then review the outcome with key stakeholders at the next checkpoint.
  2. BReject it because contract-related work cannot use adaptive delivery, then review the decision with key stakeholders at the next governance review.
  3. CAsk the sponsor to approve the backlog item directly, then review the decision with key stakeholders at the next status review.
  4. DApply the change thresholds: allow normal backlog refinement for product work while routing contractual, compliance, and stakeholder effects through required governance.
Show answer and explanation
Correct answer: D

Option 4 distinguishes delivery flexibility from obligations that require formal authority and communication. Option 1 ignores external commitments. Option 2 creates a false incompatibility. Option 3 bypasses analysis and the established change process.

Focus: Manage and control changes

Business EnvironmentVery Hard

Question 18. A hybrid vaccine-distribution project cannot complete route simulations because a government agency has not released anonymized demand data. The adaptive analytics team is blocked, a predictive procurement decision is due in ten days, and privacy approval for an alternative data source may take three weeks. What should the project manager do first?

  1. AEscalate the agency delay to the minister because the procurement date is fixed, then confirm the action during the next planned review.
  2. BQuantify the integrated impact and decision urgency, convene data, privacy, procurement, and agency stakeholders, and select an authorized intervention or contingency.
  3. CDirect the analytics team to create synthetic data and treat the result as equivalent, then confirm the decision during the next planned review.
  4. DDelay procurement by three weeks and wait for privacy approval, then review the result with key stakeholders at the next review.
Show answer and explanation
Correct answer: B

Option 2 prioritizes the impediment based on cross-workstream impact and brings the right authority and expertise to choose among options. Option 1 escalates before defining a clear decision. Option 3 assumes synthetic data is valid and compliant. Option 4 commits to delay without comparing interventions.

Focus: Remove impediments and manage issues

Business EnvironmentModerate

Question 19. A hybrid smart-city project identifies technical and schedule risks but has not considered biased AI decisions, cybersecurity, public trust, supplier emissions, accessibility, or geopolitical data-hosting changes. The sponsor says the register is already too large. What should the project manager do?

  1. ATrack only risks that can be expressed as direct cost or schedule variance, while continuing under the current scope.
  2. BUse structured, diverse risk identification across value, ethics, security, sustainability, compliance, stakeholders, and external conditions, then prioritize material exposure.
  3. CCreate separate registers for each topic so the project register remains small, while continuing under the approved approach.
  4. DAsk specialists to manage these topics outside project risk governance, then review the result with affected stakeholders at the next review.
Show answer and explanation
Correct answer: B

Option 2 broadens identification while retaining prioritization, so register size does not justify blind spots. Option 1 ignores major sources of project failure and harm. Option 3 may fragment interactions and ownership. Option 4 removes integrated oversight and decision visibility.

Focus: Plan and manage risk

Business EnvironmentModerate

Question 20. A predictive organization has recorded the same lesson on late operations involvement in five completed projects. Templates now contain a reminder to engage operations, yet current projects still define transition requirements near the end. What should the project manager recommend?

  1. AAdd stronger wording to the lessons-learned template, and update the existing records after the next formal decision.
  2. BRequire project managers to acknowledge the lesson at kickoff, and review it at the next governance review.
  3. CAssign operations ownership of all future transition planning, then monitor the effect against current objectives before further adjustment.
  4. DChange the relevant life-cycle process, roles, entry criteria, and assurance checks, then measure whether early involvement occurs.
Show answer and explanation
Correct answer: D

Option 4 converts repeated knowledge into a controlled organizational process improvement with outcome verification. Option 1 changes wording without changing behavior. Option 2 adds acknowledgment but not accountable action. Option 3 overcorrects by transferring integrated project responsibility to one function.

Focus: Continuous improvement
